Free · Claude skill · 6 steps

6 steps to get paid as an AI consultant. The kit, free.

Most small firms still don't use AI. In the EU, 83 in 100 firms with 10 to 49 people didn't in 2025 (Eurostat). They need someone to set it up. This kit is a skill for Claude: a set of steps Claude follows for 1 job. You paste your notes on a real business. It finds the slow step, turns it into a task list, and writes the brief, the test and the offer.

For anyone who wants to set up Claude for small businesses. A dentist, a gym, a builder, a shop. You don't need to write code.

On your phone? The setup is easier on a computer. Open federicodonatone.com/consultant there, or .

Example · 1 month at a kitchen renovation company
Where does work wait?
  1. Calls30
  2. Site visits20
  3. Quotes sent5 days per quote · 6 waiting14
  4. Jobs signed7

The slow step = quotes

The same made-up company as in the carousel, seen over 1 month. The skill starts from numbers like these.

The method

6 steps. Any business.

Each step ends with 1 thing you can show the owner. The skill takes you through each step with your business, and tells you what to bring.

  1. STEP 1 OF 6

    Find the slow step

Every business has 1 step where work waits the longest. Everything after it is late too. Measure 1 number before you change anything.

    You show the owner1 number

  2. STEP 2 OF 6

Turn it into a task list

Write the goal. Then write every action from the visit to the follow-up. Mark who does each one: Claude or a person. Claude drafts. A person sends.

    You show the ownerTask list

  3. STEP 3 OF 6

    Hand the tasks to Claude

Connect Claude to their Gmail and Google Drive. It reads the notes in Drive and saves the email as a Gmail draft. Explain the job like you would to a new employee.

    You show the ownerSkill

  4. STEP 4 OF 6

Test it on 10 real cases

Run the skill on the notes from 10 past visits and compare each quote with the one really sent. A case passes only if all 3 checks are yes. Ready when 10 of 10 pass.

    You show the ownerTest sheet

  5. STEP 5 OF 6

    Put it on autopilot

It runs on its own every weekday evening. Nobody has to start it. 6 PM, Claude reads the visit notes. 6:10 PM, the quotes are ready. Before 9 AM, the owner checks and sends. A scheduled task in Claude runs it in the cloud, even when the computer is asleep.

    You show the ownerSchedule

  6. STEP 6 OF 6

Get the team to use it

A system nobody uses earns nothing. Give them 1 page and a 20-min call. Then every Friday, check the 1 number.

    You show the owner1-page guide

Then repeat on the next slow step.

My real test · 7 Nov 2026

I gave it the kitchen company. Here is what it wrote.

I installed the skill in an empty Claude Code and pasted the notes below. Nothing else. The answer came in 100 seconds, 3,423 words. The lines in quotes are its own.

Example · the made-up company of the carousel
What I typed

/ai-consultant Notes from my talk with the owner of a kitchen renovation company. In a normal month they get 30 calls, do 20 site visits, send 14 quotes and sign 7 jobs. Each quote takes about 5 days after the visit. Right now 6 visits are waiting for a quote. The owner says about 2 jobs a month go to faster rivals. The profit on 1 job is about $6,000. The owner writes every quote by hand. The price list and the quote template are in Google Drive. Customer emails are in Gmail. The site team types the visit notes in Google Drive after each visit.

1 · The slow step

“Goal: every quote sent within 24 hours of the visit.”

“Why this step: it is the longest wait the owner named. It is the closest step to money.”

“At about $6,000 profit per job (owner said), that is 2 × $6,000 = $12,000 a month.”

And it set the daily times, like the carousel: “Every weekday at 6 PM, Claude reads that day's visit notes in Google Drive.”

2 · The tasks · 5 of 8 for Claude

It split the job into more tasks than the slide. Same rule: Claude drafts, a person sends.

  • Type the visit notes in a Google Doc in the "Visit notes" folder, on the day of the visit, before 6 PMSite team
  • Read each new visit note and list every item with its measurementsClaude
  • Price each item from the price listClaude
  • Fill in the quote template and save it as a new Google Doc in the "Quotes to check" folderClaude
  • Draft a short email to the customer and save it as a Gmail draftClaude
  • Check the quote, fix anything marked, decide the final price, attach the quote and sendOwner
  • 3 days after a quote is sent with no answer, draft a follow-up email and save it as a Gmail draftClaude
  • Send the follow-up or call the customerOwner

Its words, cut to fit. “Task 6 stays with the owner: it is a price promise to a customer, so it carries money risk.”

3 · The job, in plain words
  1. Read the run log.
  2. Find the visit notes that are not in it yet.
  3. For each one, list every item and its measurements.
  4. Price each item from the price list.
  5. Fill in the quote template and save it in "Quotes to check".
  6. Save a short email to the customer as a Gmail draft.
  7. Then look at quotes sent 3 days ago.
  8. If the customer has not answered, draft a follow-up.
  9. Write what you did in the run log.
  10. Don't send anything.

Then it saved the job as a new skill, kitchen-quotes, with the rules for what is missing: “Never guess a price, a measurement, a date or a name.”

4 · The 10-case test

A case passes only if all 3 checks are yes:

  1. Every item on the list? (every item in the visit notes is on the quote, with nothing added)
  2. Right prices? (every price matches the price list, as the owner would have priced it)
  3. Would you send it as it is?

“It is ready when 10 of 10 pass. 9 of 10 is a fail. After any fix, run all 10 again.”

How I ran it: Claude Code 2.1.280 with Opus 5.5, in an empty test folder with only this skill installed. 1 message, 100 seconds. It also wrote the schedule, the team guide, the 1-page offer and 12 questions for the owner. The full answer opens with your email. It is 1 run on 1 example: on a real business you test it on 10 real cases, as in step 4.
